As 2024 comes to a close, we reflect on a year of transformation, growth, and strategic pivots. With over $12,000,000 in orders processed through the platform — a new record for Bistroo — we’ve seen unprecedented peaks in daily, weekly, and monthly transaction volumes. The onboarding of new business users (restaurants) has never been faster, and we anticipate even greater acceleration in the years ahead. Our hands-on onboarding process has become increasingly efficient, paving the way for a multi-channel acquisition strategy that includes online funnels.

Operational Excellence & Market Adaptation

Operationally, we’ve reached new milestones. One of the key indicators of service quality — the percentage of refunded orders — dropped to an industry-low of just 0.56%.

After pilot-launching just prior to the COVID-19 pandemic, our B2C strategy initially drove strong growth. However, once lockdowns ended, we faced a sharp decline in orders and struggled to generate new transactions for freshly onboarded restaurants. What worked as a product-market fit during lockdowns was no longer viable in a post-pandemic world.

To adapt, we made a decisive shift: we temporarily stepped back from B2C-driven growth investments and refocused entirely on identifying the ideal B2B customers for our protocol and BistrooProducts. This strategic pivot drove 100% of our growth in 2024 but also required significant changes to our organizational structure and team.

Integrating full Web3.0 dynamics while re-inventing real-world adoption has been a challenge. However, with a validated product-market fit and a robust growth strategy in place, we are now shifting our focus more toward Web3.0-driven innovation in 2025 and beyond.

Q1: Laying the Foundation for B2B Growth

  • Official shift to a full B2B growth strategy.
  • Expansion and restructuring of the sales team and process.
  • Development of the first version of the self-onboarding funnel, setting the stage for future automation.

Q2: Streamlining & Tech Enhancements

  • First phase of reorganization, with a major reduction in ineffective B2C marketing spend.
  • AI Menu Reader Alpha development; further R&D required for self-onboarding integration.
  • Optimizations for handheld hardware devices to support seamless self-onboarding.

Q3: Leaner, Stronger, and More Focused

  • Further cost reductions and workforce optimization, ensuring efficiency without slowing growth.
  • Successful execution of the B2B strategy, proving to be the most effective approach for our platform.
  • Strategic partnership with peaq, selecting it as the primary Layer-1 for the BIST token and its future utility.
  • Entry into the dePIN ecosystem, unlocking opportunities for utility-driven international expansion and Web3 adoption.

Q4: Strategic Growth & International Expansion

  • Closed a strategic funding round with the objective of achieving cash-flow positivity for platform operations.
  • Launched our first international merchant test-case in Belgium with two restaurants in a closed-beta setting.
  • Expanded dashboard functionality for handheld devices.
  • Integrated BIST token with LayerZero, enabling multi-chain operability.

Looking Ahead: 2025 and Beyond

Key Priorities for 2025:

  • Live BIST utility contracts on peaq, fully integrated into our application

  • Acceleration of ‘hands-on’ B2B acquisition efforts
  • Integration with commercial and industry partners in both Web2 and Web3 ecosystems
  • Launch of the Partner Portal, empowering BistrooBuddy’s to drive growth and track their rewards for onboarding restaurants to the platform.

2024 has been a year of transformation, and 2025 will be about scaling, innovating, and solidifying Bistroo as a leader in the Web3-powered food ordering space.
